Automating Client Intake-to-Kickoff for a Growing Consultancy

A 25-person management consultancy

Representative engagement based on ScaleHardened's standard implementation pattern for consultancies with this profile. Client identity, exact figures, and quotes are not disclosed or fabricated.

Problem

New client engagements required a manual handoff chain from sales to operations to delivery — contract signature, kickoff scheduling, internal resource allocation, and project tooling setup — each step tracked in a mix of email threads and spreadsheets, with no single source of truth on where a given engagement actually stood.

Solution

We mapped the full intake-to-kickoff process, including the informal workarounds staff had built to cope with the gaps, then built an automated workflow connecting the CRM, contract system, and project management tooling, plus a lightweight internal dashboard giving operations a single live view of every engagement's status.

Architecture

A workflow orchestration layer listens for status changes in the CRM (deal closed-won) and triggers the downstream sequence: contract generation, kickoff scheduling, resource allocation request to team leads, and project workspace provisioning — each step logged to a central status record surfaced on the internal dashboard.

Workflow

1

CRM deal marked closed-won triggers automated contract generation and send.

2

On signature, kickoff scheduling and resource-allocation requests fire automatically to the relevant team leads.

3

Project workspace and access provisioning happens automatically once the team is assigned.

4

Operations gets a live dashboard view of every engagement's status instead of piecing it together from email threads.

Implementation notes

The consultancy ran the new automated workflow in parallel with their existing manual process for three weeks before full cutover, which surfaced two edge cases (multi-phase engagements and rush kickoffs) that got explicit handling before go-live.

Results

  • Engagements of this shape typically see time from signed contract to kickoff-ready drop 20-40% once handoffs stop waiting on manual email coordination, based on the mechanism, not audited client figures
  • Operations gained a real-time view of engagement status instead of reconstructing it from scattered threads and spreadsheets
  • These are engineering estimates of the mechanism's typical effect based on the workflow structure, not audited client-reported figures
